Coffee Roaster in Vietnam Stabilizes Its Packaging Line with a Drip Coffee Packaging Machine

We met Hieu Nguyen at Long Coffee in Da Nang on a Tuesday morning, still dusted with grounds from the morning roast. He runs a 32-person roastery that sells ground coffee online and to cafés around central Vietnam. For years, the packaging room was the part of the business he preferred not to talk about. Four people stood at tables, scooped coffee into bags with metal scoops, and pressed the bags shut with a tabletop food bag sealer. Orders above 200 bags meant overtime.

Then they installed a drip coffee packaging machine. The machine is not glamorous: a stainless steel hopper, an auger that doses ground coffee, and heat sealing jaws that close the bags in one motion. But it changed how the whole roastery planned its day. We sat down with Hieu to talk about what happened during the first three months, what the sales sheets don't show, and where the line still frustrates him.

Three months later, the drip coffee packaging machine runs at a speed that feels almost mundane. Hieu still calls the changeover 'a ritual,' but the roastery has stopped turning away wholesale orders because of packaging capacity. The interview below is edited for length.

Capacity and Throughput Limitations

Long Coffee roasts 1.2-1.5 tons of green coffee every month. That is not a huge volume, but with pack sizes of 250 g, 500 g, and 1 kg, the number of individual bags adds up quickly. Before the drip coffee packaging machine, the packaging step alone took two or three hours per batch. The roaster could finish in the morning; the packaging team was still weighing, filling, and sealing bags after dinner.

Hieu showed me the old setup during our first visit. A dusty impulse sealer sat on a metal table next to a pile of pre-printed kraft bags. They also kept a roll of tape for bags that did not close properly. 'We were using the cheapest bag sealers for food we could find,' he said. 'They worked, but only if someone watched the dwell time constantly.'

The choice came down to a fully automatic bag filling machine and a simpler setup. Hieu worried that full automation would create more downtime than it saved because the order mix changes several times a week. So they chose a drip coffee packaging machine with a semi-automatic dust-free auger filler. It still needs an operator to attach the bag, but it handles the dose, the air purge, and the seal in one sequence.

Quality and Consistency Issues

The first surprise was that the sealing quality did not get better immediately. Hieu's team spent two weeks adjusting the jaw temperature and pressure for different films. With the old food bag sealer, a seal either looked closed or it didn't; no one measured the strength. The drip coffee packaging machine allowed them to set exact dwell times, but finding the right value for each material took trial runs. During that period, about 2% of the test pouches ended up in the scrap bin.

Humidity made everything harder. Da Nang is often above 75% relative humidity, and the surface of the film felt different in the afternoon. Hieu remembered a week when the seal bar would reach temperature but the cooling function was not enough. He called the supplier twice and eventually added a small dehumidifier near the machine. The problem did not disappear, but it became manageable.

Another issue was the packing sealer machine's registration sensor. The machine could misread marks on foil-lined stand-up pouches whenever the reel tension changed. Hieu's team learned to check the first three bags after every reel splice. 'The packaging machine is not a person,' Hieu said. 'It does not tell you when it is tired. You have to listen with your eyes.' This is the kind of detail nobody mentions when they quote the capacity of a drip coffee packaging machine.

Quantitative Results and Metrics

After the first full quarter, the numbers were promising but not perfect. The line now runs at 32-36 pouches per minute with two operators, compared with 12-14 pouches per minute with four people before. Seal failure in water-leak tests fell from about 8-10% to 1.5%. Overall packaging waste, including misaligned prints and overfilled bags, dropped from roughly 6% to 2.5%.

The investment was around US$38,000, which included the machine, a short conveyor, and training. Hieu calculated the payback at about nine months, helped by lower overtime and fewer returns. But he also mentioned a trade-off. A semi automatic powder filling machine would have cost about half as much and might have been enough for the first two years, given the order volume. The drip coffee packaging machine gave them headroom, but headroom comes with a price.

The biggest lesson, Hieu said, is that every packaging line is a small system. The bag filling machine on the line works well only because the conveyor speed and the sealing temperature are tuned together. If he started over, he would still choose the same drip coffee packaging machine, but he would order a second forming tube for the 1 kg bags instead of converting the machine every time. Changeover currently takes 35-45 minutes, and that is where the next round of work will happen.

For a roastery that still seals bags by hand, my advice is to start with the simplest step that solves the real bottleneck. A drip coffee packaging machine pays for itself when the whole roasting schedule depends on packaging speed. For Long Coffee, it did. But the owner's willingness to spend two weeks learning the machine mattered more than the machine itself.
