Evergreen Giftworks Cuts Packaging Waste 43% with Paper Based Bottle System

When Evergreen Giftworks closed the books on their 2023 Christmas line, one number stood out: 8.2%. That was the reject rate on gift sets—boxes that held small liquid soaps, oils, and sampler bottles. For a plant running 1.4 million units per season, that meant over 114,000 units scrapped or reworked.

The problem was not printing. It was the plastic bottle inserts. They cracked, leaked, and sometimes arrived with dimensional variance that jammed the cartoning line. In early 2024, the team began testing a paper based bottle format, along with moulded pulp packaging trays, for a new christmas wrapping paper box collection.

This is the story of that switch—told from the production floor, not the boardroom. It includes the data, the trade-offs, and the things that did not go as planned.

The 8% Reject Rate That Started It All

Evergreen Giftworks is a mid-sized converter in Denmark that produces seasonal gift packaging. Their main lines run paper gift box formats, sleeves, and food carton boxes for small-batch foods. In 2023, the Christmas line alone shipped 1.4 million units.

The problem showed up in quality control, not in printing. The reject rate on gift sets hit 8.2%. More than 60% of those rejects traced back to plastic bottle inserts: cracked necks, loose caps, and dimensional variance that stopped the cartoning line. The line ran at 64% OEE, and a full changeover took 52 minutes.

Scrap and rework cost about €180,000 for the season. That number got the attention of the plant director. By January 2024, the team had a mandate: find a fiber-based alternative for the bottle component, or lose the account. They started looking at a paper based bottle concept and moulded pulp packaging trays.

Building the Paper Based Bottle Line Without Stopping Production

The team ruled out a full line replacement. Instead, they chose a modular paper based bottle system that could bolt onto the existing cartoner. The goal was zero production days lost. Installation happened over three weekends in March and April 2024.

The bottle itself uses a paperboard shell with a thin food-safe liner. The moulded pulp packaging trays come from FSC-certified recycled pulp. For the christmas wrapping paper box sizes, the trays replaced plastic vacuum-formed inserts one-for-one. That made tooling simpler than expected.

The first trials were not smooth. At 120 bottles per minute, the seams leaked. The leak rate in the pilot was 3%. The fix was not one thing. They adjusted heat sealing temperature from 180°C to 195°C, increased dwell time by 0.2 seconds, and changed the mandrel material. Leak rate dropped to 0.4%.

From Pilot to Full Scale: The First 90 Days

The pilot ran in April with 50,000 units, mostly paper favor boxes for a spring promotion. First pass yield was 82%, well below the 92% target. Most failures were cosmetic: scuffing on the paper based bottle surface during conveying. The team added a low-friction guide rail and slowed the transfer section by 8%.

Then summer humidity hit. The paper bottle walls absorbed moisture and softened. They added a 5-micron barrier coating. That added €0.012 per unit, which worried the finance team. But it also cut damage during shipping, so the net cost stayed close to neutral.

By July, first pass yield reached 91%. Changeover time dropped from 52 minutes to 18 minutes because the moulded pulp packaging trays nested without tools. OEE climbed to 74%. Not the highest in the industry, but a real gain for a seasonal line.

The Numbers After Six Months

After six months of full production, the data told a clear story. Reject rate fell from 8.2% to 2.1%. Packaging waste dropped from 12% to 6.8%. Throughput rose 14% on the same floor space.

Cost per unit fell about 9%, even with the barrier coating. The savings came from less scrap, faster changeovers, and fewer customer returns. Payback on the new equipment is projected at 14 months. Energy use per pack dropped 11%, mostly from eliminating a drying step.

Customer feedback was positive, with one caveat. The paper based bottle works well for oils, lotions, and dry goods. It does not handle highly acidic liquids. Evergreen kept a plastic bottle for one hot sauce SKU. They also moved paper favor boxes to the same moulded pulp tray platform.

What Surprised Us Along the Way

The biggest surprise was operator preference. Line leads expected the paper based bottle to be harder to run. Instead, they liked it. The moulded pulp packaging trays did not stick together with static, and they denested cleanly. Training time was two shifts, not two weeks.

But paper is not automatically easier. The bottles need stable humidity. The warehouse had to add dehumidifiers at a cost of €18,000. Also, not every recycling stream accepts coated paper bottles. The team now labels each christmas wrapping paper box with a clear disposal note. That detail matters more than expected.

Where the Line Goes Next

Evergreen plans to move three more SKUs to the paper based bottle format in 2025. That includes two food carton boxes for chocolate gift sets and a new line of paper gift box advent calendars. The goal is 20% more SKUs without adding floor space.

They are also testing digital printing for personalization on the christmas wrapping paper box line. No final decision yet. The production manager's view: the paper based bottle is not a universal answer. It is a strong fit when the product chemistry and volume match. For Evergreen, it turned a seasonal quality headache into a repeatable process—and that is the number that matters.
