Beauty & Personal Care Leader Lakeshore Botanicals Transforms Tube and Label Production with Digital Printing

I manage production at a plastic tube factory in North America. Last year, we worked with Lakeshore Botanicals, a beauty and personal care brand that was struggling to keep up with demand for its skincare product labels and tube packaging.

Lakeshore started in Portland, Oregon, in 2014 with three face creams. By 2023, they had 120 active SKUs, including serums, cleansers, and night creams. They already had reliable hdpe bottle suppliers for cleansers and a cosmetic bottle supplier for serums, but their tube line was the bottleneck.

'We were running three shifts, and the line still felt like it was chasing its own tail,' says Maya Chen, production manager at Lakeshore. 'Every seasonal launch meant new labels, new plates, and another delay.'

A Skincare Brand Outgrows Its Packaging Line

Lakeshore's production floor runs two main lines: one for tubes and one for jars. The tube line fills and labels 18,000 units per day. The jar line handles empty cream jars for night creams and masks. For years, the label workflow was simple: offset print labels at a local shop, ship them to our plastic tube factory, and apply them on a semi-automatic labeler.

That worked when they had 38 SKUs. By 2023, they had 120 SKUs, with seasonal editions and subscription-box variants. Changeover on the labeler took 90 minutes. The offset press needed new plates for every SKU. Label lead time stretched to 10 days. OEE on the tube line sat at 64%.

'We were printing labels for 120 SKUs on a six-color offset press,' Chen says. 'Every launch meant a new plate, a new color match, and a lot of waiting.'

Where Quality and Consistency Started to Slip

The first sign was color drift. On kraft and film labelstock, ΔE often floated between 2.5 and 3.5. The brand's signature sage green looked gray on some runs. FPY dropped to 82%. Reject rates reached 8% on seasonal SKUs.

The root causes were mixed. Old plates lost sharpness. Ink viscosity changed with shop humidity. Adhesive performed differently on curved tube surfaces. Operators compensated by slowing the labeler, which made the bottleneck worse.

They tried a cheaper labelstock to cut costs. It curled in the warehouse within two weeks. That mistake cost about $9,000 in rework and one late retail delivery. The lesson: substrate and adhesive choices are not interchangeable.

Choosing a Digital Hybrid Label and Tube Workflow

We evaluated three options: keep offset labels, move to a standalone digital label press, or install a hybrid digital/flexo line inside our plastic tube factory. For a new serum launch, Lakeshore also looked at a pet plastic bottle supplier, but the formula was too viscous for a bottle, so tubes stayed.

The hybrid press won. It combines UV inkjet for variable data and short runs with flexo stations for white, varnish, and long-run spot colors. It uses low-migration inks for indirect food contact and skincare applications. Inline inspection checks registration and blemishes at 100% on the tube line.

The trade-off was cost. Digital ink and toner cost more per label at very long runs. We calculated a crossover point: below 50,000 labels, hybrid digital was cheaper; above that, flexo plates still made sense. That meant a split workflow, not a total replacement.

From Pilot Run to Full-Scale Ramp-Up

We started with a 12-SKU pilot: 5,000 units per SKU. The first run exposed an adhesive issue. The standard acrylic adhesive migrated slightly on the tube's LDPE surface. We switched to a low-migration adhesive and tested at 40°C and 80% relative humidity for six weeks.

Operator training took three weeks, not the two days we planned. The digital front end needed color management discipline. We set up G7 calibration and daily ΔE checks. Once the team trusted the inline inspection, they stopped pulling so many samples.

Full ramp-up moved 120 SKUs to the hybrid line over nine months. Seasonal and subscription labels moved first. Long-run core SKUs stayed on flexo until volumes justified a change. Changeover dropped to 15 minutes. Label lead time fell to seven days.

The Numbers After 12 Months

Twelve months after the full ramp-up, OEE on the tube line moved from 64% to 81%. FPY went from 82% to 94%. Reject rates dropped from 7.5% to 2.3%. Label changeover time fell from 90 minutes to 15 minutes. Throughput rose from 18,000 to 27,000 units per day.

Color consistency held at ΔE 1.2 on average. Retailer chargebacks from label defects fell by 90%. Inventory of preprinted labels dropped 35%, freeing about 1,200 square feet of warehouse space. The annual cost avoidance, including waste, freight, and rework, came to about $280,000. Payback was 11 months.

The unexpected win was personalization. Digital printing let Lakeshore add subscriber names and shade codes to 30,000 monthly subscription boxes. Repeat orders for those personalized boxes rose 12% in the first two quarters. That was not in the original business case.

What We'd Do Differently Next Time

Start adhesive testing earlier. We lost four weeks because humidity chamber tests ran after the pilot instead of before. Also, include operators in the vendor demo. They spotted a web tension issue that engineers missed.

Keep a flexo fallback. Digital is not the answer for every SKU. The crossover point matters. If 80% of your volume is long-run core products, a hybrid line may sit idle unless you also have seasonal and promotional work.
